Four years ago, I shared this video collaboration with my friends on the topic of clarity + candor = trust. This post is an update.

Holding back feels kind. It feels patient.

It feels like you’re protecting the relationship.
But that’s the trap.
Avoiding tension doesn’t preserve culture — it quietly erodes it.

When leaders choose comfort over clarity, three fractures show up fast:

  1. Psychological safety thins out
People notice when standards slip. They notice when accountability goes quiet. Holding back signals that expectations are flexible, maybe optional. That creates confusion for some and frustration for others.
  2. Coaching turns into rescue work
Small issues don’t stay small. When early feedback is withheld, the fix compounds. What could’ve been a simple nudge becomes a full-blown intervention. You trade steady coaching for emergency repair.
  3. Agency disappears
People can’t own what they can’t see. If someone is navigating with half the map, you can’t expect them to self-correct. Clear feedback is the prerequisite for growth.

Avoiding hard conversations doesn’t build trust. Working through them does.
Operational excellence requires replacing “being nice” with being clear — consistently, directly, and early.
